In a larger organisation, dependency isn’t just a bottleneck; it’s a systemic risk.

While a small team relies on a leader’s "energy", a large organisation often falls into the trap of relying on a leader’s "presence".

When you scale from dozens to hundreds or thousands, you can no longer manage by "handling" situations. You have to manage by "designing the environment" where those situations are handled correctly without you.


The Corporate Bottleneck: Visibility Disguised as Alignment

In big businesses, dependency often looks like "governance".

We have meetings to align, slide decks to review and steering committees to approve.

But often, this is really just, centralised hesitation.

The Problem: Intent evaporates as it moves from the boardroom to the operational trenches.

Not because of risk, but because of a lack of clear decision rights.

To fix dependency at scale, you have to move past the "Heroic Manager" and build an "Institutional Intent" framework.

This involves three structural shifts:

1. From "Open Door" to "Open Systems"

A leader with an "open door" for every decision is actually a constraint.

Large-scale execution requires "Decision Rights Mapping".

The Rule: If a decision can be made using a predefined logic or set of data, it should never reach an executive's desk.

The Goal: Automated or decentralised approvals for 80% of routine operations.

The Red Line Governance


2. The "Red Line" Governance

In a large business, you cannot oversee every detail, so you must define the Red Lines.

The System: Give teams total autonomy within a "Safe Zone" defined by budget, brand guidelines, and KPIs.

The Escalation: Only when a "Red Line" (a non-negotiable boundary) is crossed does the leader step in. This turns the leader into a "safety net", not a gatekeeper.

3. Cadence over Chaos

Big businesses fail when they react to every ripple.

Scaling intent requires a predictable cadence. A weekly metrics review and monthly strategy stress-tests.

The Shift: Execution Excellence

True execution at scale is about removing the invisible anchor of the leader.

From: Accountability is blurry and shared To: Ownership is anchored to specific business units

From: Firefighting and reactive fixes To: Proactive constraint management
